Toyota CEO Koji Sato isn’t pitching a new supercar or a breakthrough battery. He’s talking about bolts. Wire harnesses. Hoses. Steel grades. As chairman of the Japan Automobile Manufacturers Association (JAMA), Sato is pushing Toyota, Honda, Nissan, Mazda, Subaru, Mitsubishi, and Suzuki to stop competing on parts nobody ever sees — and start sharing them. Japan’s auto industry is staring down a “massive period of transition” driven by Chinese manufacturers, electrification, and software-defined vehicles, and Sato believes the old playbook won’t hold.
The Plan Nobody Sees Coming
Standardizing commodity parts — not platforms, not design — is the opening move.
This isn’t VW’s MQB strategy, where shared architecture can produce cars that feel like the same sausage in different packaging. The proposal is broader in scope — all seven major Japanese automakers — but deliberately narrower in depth. Engines, body castings, platforms, and anything a buyer actually touches are explicitly excluded. What’s on the table:
- Wiring harnesses
- Fasteners
- Hoses
- Cooling components
- Steel grades
- Plastics
Parts “customers won’t see,” as executives put it.
Sato claims standardizing wiring harnesses alone could make suppliers more than ten times more productive by slashing the number of variants each brand currently demands separately. Three parallel initiatives are already in motion:
- JAMA is coordinating the industry-wide push.
- Japan’s Ministry of Economy, Trade and Industry (METI) announced a government-backed track in March 2024 targeting electronic modules, chassis parts, and safety systems.
- On June 2, 2024, JAMA and the Japan Auto Parts Industries Association jointly unveiled a unified definition of “defective” components — a notable cultural shift away from Japan’s legendary zero-defects standard toward a pragmatic threshold that accepts minor imperfections that don’t affect function or appearance.
First standardized items are expected within one to two years, though no approved master list exists yet.
“We Will Not Survive the Chinese Unless We Come Together”
The savings aren’t the point — redirecting them is.
That’s Sato’s actual quote, reported by Automotive News. The weight of that statement is hard to overstate: the leader of Toyota — the company that pioneered lean manufacturing — is saying Japan needs to fundamentally rethink how it competes. The logic is straightforward. Every yen spent reinventing a wiring harness spec for the fourteenth time is a yen not spent on EV platforms, battery technology, or the software interfaces buyers increasingly use to judge a car.
Nissan’s Ivan Espinosa reinforced the point, according to Automotive News: “We will see a lot more collaboration among Japanese OEMs.” The defect standard shift underlines the urgency even further. Japan stepping back from zero-defects orthodoxy — even for minor, invisible imperfections — signals that pressure from fast-iterating Chinese brands has become too intense to absorb through discipline alone.
Will Your Mazda Still Feel Like a Mazda?
Shared bolts don’t mean shared character — but the perception risk is real.
The enthusiast concern here is understandable. Heavy parts commonality, even behind the scenes, carries a suggestion of commoditization. But consider Ford and GM’s co-developed 10-speed automatic transmission: two rivals, one shared architecture, two distinctly different driving experiences. Shared infrastructure doesn’t guarantee shared feel.
The argument from Sato and Espinosa is that standardization redirects competition — away from duplicated commodity engineering and toward software, design, and driving dynamics. You won’t notice the difference at the dealership, but if the savings get reinvested rather than absorbed, buyers eventually see better software, faster EV development, and more competitive pricing from Japanese brands. If coordination stalls or the math doesn’t work out, Japan’s automakers face a slow erosion against competitors already moving faster and cheaper.
